What a vendor-neutral integrator actually does.
A warehouse automation integrator takes the pick-to-light, put-wall, conveyor/sortation or WES/WCS system you have already specified and makes it run: configuring devices and logic, coordinating the physical installation, commissioning the controls, testing at representative volume, and signing off go-live. That is the job regardless of who does it. What changes when the integrator is vendor-neutral — sells no hardware, holds no distribution agreement, takes no commission — is not the sequence of work but the incentive behind every recommendation inside it. Below is the lifecycle in order, what independence actually changes at each stage, and a factual comparison of pick-to-light, put-to-light and put-walls, since the three are routinely confused and the difference determines which one fits your order profile.
The commissioning lifecycle, in order
Automation integration runs as a sequence, not a single event, because each stage exists to catch a class of problem before it reaches the floor.
- Configuration. Device and zone configuration for the light, put-wall and conveyor/sortation hardware; the WES/WCS logic set against the process design agreed with the operation. This is where routing rules, zone boundaries and device addressing are defined before anything physical is touched.
- Installation coordination. The equipment installer or systems integrator contracted for the hardware handles the physical install. Integration engineering sequences the interface points against that install so controls and equipment land together — cabling, network drops and device mounting timed to the commissioning plan rather than discovered as conflicts afterward.
- Controls commissioning. Point-to-point checks, device addressing and interlocks verified against the design before load testing begins. Every light module, diverter and sensor is confirmed to respond correctly in isolation before it is asked to work under volume.
- Testing. A written test plan run at representative volume: pick and put accuracy, sortation diverts, exception handling, and the message flow between the WES/WCS and the WMS. Results are recorded against the plan, not just observed on the day.
- Go-live. Readiness criteria agreed in advance, a staged cutover rather than a single big-bang switch, rollback defined before it is needed, and a recorded sign-off against the test results — not a verbal handoff.
None of that sequence is unusual; most competent integrators follow some version of it. What differs is what happens at the decision points inside it — configuration choices, which vendor's device gets specified where there is a gap, how a test failure gets diagnosed — and that is where vendor-neutrality changes the answer.
What changes when the integrator sells no hardware
An integrator that also sells or resells automation hardware, or holds a distribution agreement with a manufacturer, has a second interest running alongside the commissioning work: moving that manufacturer's product. It does not need to be dishonest to bias a recommendation — a device selection, a configuration default, or a diagnosis of what is failing can quietly favour the option that also earns a margin or a commission, without anyone naming it explicitly. The buyer rarely finds out which decisions were shaped by that second interest, because the commissioning work looks identical either way.

The only revenue is client fees, billed against a written statement of work. That has three concrete effects on the work itself, not just on how it is described:
- Device and platform selection is unconstrained. Where a gap exists in what has already been specified, the recommendation is drawn from what fits the order profile and layout, not from a distribution list.
- Failure diagnosis has nowhere to hide. When a diverter misroutes or a light module desynchronises from the WMS, the diagnosis is not filtered through which vendor's equipment it would be convenient to blame or defend.
- The commissioning records are the argument, not a sales relationship. Test results, point-to-point checks and go-live sign-off are the evidence the recommendation was sound — there is no ongoing vendor relationship to fall back on if they were not.
The practical implication for a buyer: ask any integrator, before the engagement starts, whether they sell or receive commission on the hardware they are integrating. It is a direct question with a direct answer, and the answer tells you something about every decision that follows.
Pick-to-light vs put-to-light vs put-wall
The three terms get used loosely on the floor and in vendor material, which makes comparing quotes harder than it should be. Factually, they are:
- Pick-to-light. A light and display at a pick location directs an operator to the correct slot and quantity during order picking. It fits high-velocity SKUs and discrete order picking, where speed and accuracy on each individual pick matter most.
- Put-to-light. The same underlying light-and-display technology, applied at a put location instead of a pick location — directing an operator putting product away or consolidating it into an order or container. It is commonly paired with batch picking upstream, where units arrive in a mixed batch and need directing to the right destination.
- Put-wall. A physical structure of slotted cubbies, usually light-directed, used to sort a batch of picked units into individual orders. It fits multi-line order profiles, where batch picking followed by discrete sortation outperforms picking one order at a time.
In practice the three are frequently combined in a single flow — batch pick, put-to-light consolidation, put-wall sortation — coordinated by a WES/WCS rather than run as separate, unconnected systems. Which combination fits a given operation is a function of order profile and SKU velocity, not a default one integrator happens to sell.
What this means for the buyer
The commissioning lifecycle is the same shape wherever it is bought. The variable worth checking before you sign is who benefits from each decision inside it, and whether the test plan, commissioning records and go-live sign-off you receive are detailed enough to stand on their own — not just a claim that the system works.
